Nine Institute Project Case | Supporting FAW-Volkswagen Jetta Brand's "Thirty Years of Establishment"

This year marks the 30th anniversary of the Jetta brand's introduction to China by FAW-Volkswagen. As the saying goes, 'At thirty, one stands firm.' For Jetta, it is both a farewell and a welcome to a new historical turning point. The independent release of the Jetta brand has given rise to the BC316 welding workshop project at the FAW-Volkswagen Chengdu plant. With its profound background and rich experience from years of cooperation with Volkswagen, the Ninth Institute of Machinery has contributed to the rebirth of Jetta. The mechanical and electrical control equipment engineering for the external mechanized conveying system of this project is fully contracted by the Ninth Institute, which provides a complete solution for the client.
1. Prepare thoroughly before entering the site. Due to tight construction schedules, the project team from the Ninth Institute worked with the client to optimize the construction plan before installation, shortening the construction progress on-site while ensuring that electrical control aspects were designed and procured simultaneously to ensure effective continuity of subsequent work. The overall project established a construction schedule plan, actively communicated with users on design drawings and control programs, and optimized in advance by unifying opinions from planning, design, operation, and maintenance.

2. Respond to project needs as quickly as possible. This project has a short overall construction cycle, many overlapping operations, and high construction difficulty. The client required the Ninth Institute to achieve automatic operation within four months after marking. Leaders at all levels of the company attached great importance to this, and members of various departments cooperated fully to respond to project needs as quickly as possible. On August 13, 2018, the first batch of equipment was installed on-site, officially kicking off project implementation. The project team ensured safe and efficient construction while adhering to the previously established construction plan and adjusting plans in real-time based on actual site conditions, coordinating mechanical and electrical installations to ensure progress. By October 25, 2018, they completed the installation of 1,418 sets of mechanical equipment in just over two months, significantly shortening the construction period compared to similar projects and winning valuable time for subsequent electrical installation and debugging work.
3. Repeatedly optimize debugging plans and details. Electrical debugging began on November 5, 2018. Since this project also involved merging with the existing NCS welding workshop without affecting normal production in that workshop, the construction debugging team repeatedly optimized plans and details while ensuring overall workshop debugging progress. On December 5, 2018, they utilized the limited downtime to achieve connectivity with the original NCS workshop, completing all installation and debugging work ahead of schedule at various project nodes to ensure that production for the BC316 project started on time.

4. Leverage systemic advantages to address issues. During project execution, facing various problems, the Ninth Institute team utilized its overall technical advantages to resolve issues arising during equipment installation. They provided early warnings for potential problems at every step of design, installation, and debugging; communicated early; and made adjustments promptly, fully leveraging their long-established systematic and standardized advantages. In response to delays in the arrival of related purchased parts, they broke away from traditional bulk supply methods based on equipment installation priorities and ensured installation progress through batch shipments by type. Meanwhile, the project team actively communicated with clients to develop detailed construction plans and strictly controlled delivery timelines for each area. They reasonably formulated overtime plans to ensure all work was completed daily despite tight schedules; however, they did not relax their requirements for equipment quality and construction safety at all. They strictly enforced quality inspection standards and safety management to achieve zero accidents during construction.
5. Establish deep friendships with clients. The project team established effective communication channels with colleagues responsible for planning and workshops at FAW-Volkswagen Chengdu while also building deep friendships that provided strong support for smooth project implementation. The needs of the times are urgent; thus, the FAW-Volkswagen Chengdu BC316 project represents a challenge in adapting to change. In facing this challenge, we succeeded!
